Expose the disputed assumptions instead of hiding them inside a story.
- Define the outcome rather than today’s product category.
- Estimate the post-transformation resource cost.
- Identify the cheapest sufficient alternative.
- Estimate frequency, realized price and provider share.
- Locate the remaining bottleneck.
- Ask whether the provider owns it.
- Estimate how long that ownership sustains ROIC above WACC.

What remains scarce—and for how long?
AI can be extraordinarily consequential while changing the distribution of prices, profits, ownership and productive agency. The company that captures durable value is the one that follows the bottleneck, owns it and keeps it scarce long enough.
After intelligence has created the value attributed to it, what still constrains entry?
